What is MOQ? How to Negotiate Minimum Order Quantity as a Startup Brand

MOQ — Minimum Order Quantity — is the number most startup founders dread seeing in a manufacturer's first reply. "Our MOQ is 500 pieces per style per colour." For a brand that hasn't sold a single unit yet, that feels impossible.

But MOQ isn't arbitrary. It comes from real production economics. And once you understand why manufacturers set it, you'll know exactly how to negotiate it down.

What MOQ actually means

MOQ is the minimum number of pieces a manufacturer will produce for a single style in a single colour in one order. It's almost always stated per style per colour — meaning a 200-piece MOQ applies to each colourway separately. A black hoodie and a white hoodie of the same design are two separate MOQ requirements.

Why manufacturers set MOQ

Fabric procurement
Fabric is bought in bulk — minimum cut lengths apply per colour/print. Below a certain quantity the fabric cost per unit becomes unviable.
Pattern making & grading
Creating the pattern and grading it across sizes takes time and cost that's amortised across the order quantity.
Machine setup
Thread colour changes, presser foot changes, stitch settings — each takes 30–90 minutes of a machine's time. Below MOQ, setup cost exceeds production profit.
Printing setup
Screen printing requires a screen per colour per design — each screen costs ₹500–₹2,000. At low quantities, screen cost per unit becomes very high.
Quality control
QC time per piece is fixed — checking measurements, stitching, finishing. The cost per unit drops significantly as quantity increases.

The real number behind MOQ

For a standard 200 GSM cotton t-shirt, a manufacturer's fixed costs (pattern, fabric procurement minimum, setup) run ₹3,000–₹8,000 per style regardless of quantity. At 50 pieces that's ₹60–₹160 of fixed cost per unit. At 200 pieces it's ₹15–₹40 per unit. MOQ is simply the quantity at which those fixed costs become reasonable for both sides.

Simplify the design
Fewer print colours, standard fabric, no complex embroidery. Each complexity element adds to setup cost — removing it reduces the MOQ threshold at which production becomes viable.

Offer higher per-unit price
Explicitly say: 'I want 100 pieces. What per-unit cost makes that work for you?' Most manufacturers will name a number. It's often worth paying 15–20% more per unit to start smaller.

Commit to a repeat order
A manufacturer's biggest MOQ concern is one-time buyers who never return. Put in writing: 'If quality is good, I'll order 500 pieces next quarter.' This changes the economics of the relationship.

Consolidate across styles
Need 100 pcs of a hoodie and 100 pcs of a sweatshirt — both in the same 300 GSM fleece? The manufacturer may treat it as one 200-piece fabric run. Ask.

Accept longer lead time
If you're not in a rush, a manufacturer can batch your small order with another client's order of the same fabric. Slower timeline, lower MOQ. A fair trade for early-stage brands.
